Environment variables for vLLM and MCP URLs not updated in Kubernetes pods after configuration changes | Resulted in API failures due to missing protocol in request URLs

In a Kubernetes-based AI email processing system, the integration with vLLM (LLM inference server) and MCP (model coordination service) failed due to environment variable propagation issues. The system relied on environment variables (VLLM_URL and MCP_URL) to configure API endpoints for AI processing, but pods were unable to update these variables after configuration changes, leading to API failures.

Issue

The vLLM API integration failed with the error Request URL is missing an 'http://' or 'https://' protocol, causing the email processing system to fall back to template-based responses instead of utilizing AI analysis. Although the environment variables were correctly configured in the deployment configurations, running pods retained stale empty values for VLLM_URL and MCP_URL, resulting in failed API calls.

Culprit

The root cause was Kubernetes’ behavior of not automatically updating environment variables in running pods when the underlying ConfigMaps or configurations are modified. Existing pods continued to use the stale environment variables from their initial startup, even after updates were made to the configurations. This required an explicit deployment restart to force the pods to load the updated environment variables.

Solution

Deployment Restart

To resolve the issue, a rolling restart of the affected deployment was performed to ensure all pods reloaded their environment variables from the updated configurations. This process involved:

  1. Triggering a Rolling Restart: Initiating a rolling restart of the deployment to ensure a seamless transition without downtime.
  2. Verifying Restart Completion: Monitoring the restart process to confirm all pods were updated and running successfully.

Verification

After the restart, the environment variables were correctly populated with the updated API endpoints, enabling successful API calls and restoring full AI processing capabilities. This fix ensured that:

  • API calls succeeded with the correct URL format (http:// or https://).
  • AI intent analysis resumed with accurate results.
  • Email processing transitioned from template-based fallbacks to full AI-structured responses.

This solution highlights the importance of proper Kubernetes configuration management and the necessity of explicit restarts when updating environment variables in stateful deployments.
